We turn coffee ambitions into working businesses

    Project showcases

We work with real coffee and F&B businesses across the full value chain.

From a Swiss multinational's APAC market entry to a Chinese new coffee beans brand built from the ground up.

APAC Market Entry & Licensing Strategy

Delica AG / CoffeeB (Switerland) → APAC

CoffeeB reimagines single-portion coffee without the capsule — a plastic-free, aluminium-free, paper-free system that is 100% garden compostable. We advised on its entry into Asia-Pacific, mapping China, Japan and South Korea first.

Work spanned market sizing and channel mapping, regulatory and distribution landscape, and engagement with potential China licensees — translating a Swiss sustainability story into a strategy that works block-by-block across Asia's most complex coffee markets.

From raw green coffee beans to a coffee brand — built for the Chinese market.

吧唧go, a Chinese SaaS company based in Chengdu, desired to launch their own coffee brand within China coffee market. We ran a two-phase development program — first coffee blends, then single-origins (SOE) — grounded in real customer data rather than guesswork.

Phase one began by identifying the flavor profiles and coffee origins most wanted by their target customers.

From there, we sourced coffee samples, briefed roasters, ran in-house coffee cuppings, and narrowed options to chosen blends.

Each blend was then given a story, mood and packaging identity built around its origin and profile — refined through customer tastings before online selling and promotion campaigns.

The result was a quality-controlled, market-tested coffee program with practical operating procedures behind it — a brand the company could launch with confidence.

    Store Transformation / Operations

A 360-degree revamp of a Chengdu boutique coffee shop — from people and processes to seasonal menus and decor.

From a coffee shop at a crossroads to a thriving brand — a complete transformation, bean to customer.

    The Situation (the challenge):

An established Chengdu boutique coffee shop was struggling to stand out.

A single barista kept every recipe in their head — there were no defined processes, inconsistent opening hours, and low staffing.

The menu was static, with no seasonal appeal. The interior worked functionally but created no memorable brand atmosphere.

Our Solution — The Four Pillars:

1 · People & Processes: re-staffed and retrained the team, redefined roles and optimized opening hours based on foot-traffic analysis.

2 · Product Excellence: created clear, concise SOPs for every drink and food item, turning "whatever the barista remembered" into 100% consistency in the cup, and elevated the core menu.

3 · Brand Identity: launched a rotating line of seasonal signature drinks (e.g., Spring's *Pistachio Dirty Coffee*; Summer's *Pineapple Illusion* decaf cold brew), with the menu focused on the brand and target customers.

4 · Atmosphere: curated soft decor: strategic lighting, artwork and real plants, pet-friendly touches, and re-arranged furniture for better flow and cozy corners — a memorable vibe without a full renovation.

    - 295% increase in 2024–2025 year-on-year sales
    - Reduced waste and improved staff satisfaction through clear SOPs
    - Seasonal signatures became RedNote (Xiaohongshu) favorites, boosting organic reach and foot traffic.

Built for scale, built for Asia

We work with established coffee businesses, investment-backed startups, and multinational brands entering the Asia-Pacific market.

Our engagements are hands-on, intensive, and designed for organizations ready to make strategic moves — not for ventures still validating an idea.
